This is Week 18 of the AI Ops Playbook, and week two of Round 3. Last week was the money — the forecast, the invoice chaser, the instruments that tell you whether the business lives. This week is the other feed the owner's seat runs on: what customers are actually saying. Not what you remember them saying, not what the loudest recent complaint suggested — what the whole record shows when someone finally reads it in one place.
Here is the uncomfortable through-line for this drop. Almost no small business has a feedback shortage. The feedback is everywhere: eighty support tickets a month, a page of Google reviews, survey verbatims, the reasons buried in lost quotes and quiet cancellations. What's missing is a listening system — so decisions get made on anecdote seniority, the last angry email wins arguments it shouldn't, and the question "why do we actually lose customers" gets answered with a shrug and a theory that's two years stale. This week's four templates are that listening system: one that collects the feedback you never gather, two that read the feedback you already have, and one that turns the signals into an early-warning system that watches every day.
## What's New This Week
**Voice of Customer Report Builder** (Customer Ops, Intermediate) — The lead template and the roll-up layer. Feed it a month of raw material from every channel you have — tickets, reviews, NPS verbatims, cancellation reasons, lost-deal notes — and it produces the report an owner can read in ten minutes: themes ranked by frequency and severity with verbatim quotes as evidence, trend arrows against last month's report, a watchlist of one-off flags involving money or churn threats, and exactly three decisions the evidence is asking for. A per-source extraction pass keeps it honest — every claim traces to a quote, and contradictions between sources get shown, not smoothed. The Coverage and Blind Spots section doubles as your listening system's roadmap.
**Support Ticket Trend Analyzer** (Customer Ops, Intermediate) — Your highest-volume feedback channel, finally read in bulk. Paste a month of tickets and get the drivers ranked by volume and time cost, the root cause behind each, a preventable-versus-healthy split, and a deflection plan ranked by tickets-removed-per-unit-of-effort — the one-hour email fix that removes thirty tickets a month sits at the top, above the someday project. From month two, the scorecard grades every shipped fix: WORKED, PARTIAL, or NO EFFECT, so deflection becomes a closed loop instead of a hopeful gesture.
**Win/Loss Interview Kit** (Customer Ops, Beginner) — The feedback channel almost nobody collects, which is exactly why it's worth the most. One prompt generates the whole kit customized to your business: outreach emails under 100 words that make honesty feel safe (the loss email's entire job is removing the fear of a sales pitch), 20-minute interview scripts for wins and losses with follow-up probes and never-defend tone notes, and a one-page note sheet. After three to five conversations, the synthesis prompt tests your beliefs about why you win and lose against what customers actually said — and the gap between those two columns is your fix list.
**Customer Health Score Designer** (Customer Ops, Advanced) — The always-on layer. This one designs a health score that runs inside the tools you already use: the fields, the actual formulas for your spreadsheet or CRM, status bands, conditional-formatting alert rules, and a weekly ten-minute ritual — no AI in the loop once it's built. Its discipline is the honesty budget: a hard cap of five manually updated fields, because the number-one cause of dead health scores is fields nobody updates after week three. Sixty days in, a calibration prompt takes your real churns and false alarms and adjusts the weights — or tells you plainly to simplify. It's the systems-building sibling of our existing Customer Health Score Tracker: the Tracker has AI write narrative risk reports on demand; the Designer builds the score into the sheet so it's watching every day.
## Why These Four Together — The Listening Loop
Run them as a system and they close a loop. The win/loss kit collects the signal you were never getting. The trend analyzer compresses your noisiest channel into root causes and a fix list. The VoC report merges every channel into the monthly document that drives decisions — and its trend arrows tell you whether last month's fixes moved anything. And the health score designer takes the churn signals all that listening surfaces and turns them into formulas that flag the next at-risk customer while there's still time to act. Collect, analyze, decide, watch: a customer research function, sized for a business that doesn't have one.
## Round 3 Continues — and Week 22 Is Still Yours to Shape
Round 3 is "Run the Business": eight weeks from the owner's seat. The money week is behind us, the content engine and the annual plan are ahead, and four weeks from now comes the industry week — which is built from member replies. Healthcare, legal, fitness, and hospitality all earned their Round 2 templates by asking. Home services, salons, auto repair, and nonprofits are penciled in for Week 22, but replies can still reshape that slate. If you want your industry's most painful workflow on the list, reply to this week's Quick Win email.

Voice of Customer Report Builder
Difficulty: Intermediate | Time to implement: 30 min | Saves you: ~3 hrs/week
Tools: ChatGPT / Claude
This template turns the feedback scattered across your business — support tickets, reviews, NPS verbatims, survey responses, sales call notes, cancellation reasons — into a single monthly Voice of Customer report: ranked themes with real quotes as evidence, what got better or worse since last month, and the three decisions the feedback is asking you to make. It's built for owners who technically "have" all this feedback but never see it in one place, so the loudest recent anecdote wins every product and service argument.
The Template
Use these two prompts in the same chat session. Prompt 1 runs once per feedback source and extracts structured signals so nothing gets invented later. Prompt 2 runs once at the end an
